I build custom systems for a living, so you’d expect me to trash no-code tools. I won’t: for simple glue between two apps, Zapier and Make are genuinely the right call, and when they are, I say so. This page is about the line where that stops being true, because one of my clients crossed it at €10,000 a month.

When no-code quietly becomes a liability
The pattern is always the same. A zap works, so you add another. Two years later your revenue-critical lead flow runs through 40 scenarios only one contractor understands, the per-task bill scales with your success, and nobody can test a change without risking the whole chain. You don’t own infrastructure; you rent a liability.
The client I mentioned was paying a Make.com contractor €10k/month to keep exactly that alive. We replaced it with a custom platform (their repo, their database, tested, monitored) that now runs their client business: 229 API routes, 25 background jobs, operated daily. The monthly cost of the old setup became a one-time investment in an asset.
The rule of thumb I give founders
Use no-code when the workflow is linear, low-volume, non-critical, and you’d shrug if it silently failed for a day. Go custom when the process touches revenue, moves real data volume, needs logic you’d struggle to whiteboard, or has become somebody’s job to babysit. And if you’re unsure, that’s literally what my free teardown answers, tool-agnostically. If Zapier is the right answer for you, the teardown will say “keep Zapier.”
